Playing 11 Philosophy: A journey of reinvention and human-centered leadership

Power, in its traditional sense, offers the freedom to decide, direct, and delegate. But this veteran seems to challenge the idea that power alone defines leadership. Instead, he believes that the real measure of a leader lies in their intentional proximity to excellence, humility, and shared purpose.


After 17 transformative years at AON, where he led one of the world’s largest human capital consulting firms, Sandeep didn’t just step down. He stepped inward. He chose to disrupt himself. In the latest episode of the People Matters Humanscope podcast, Pushkar Bidwai, CEO of People Matters, sat with PeopleStrong’s CEO and a veteran in human capital consulting and HR tech, Sandeep Chaudhary.


The thoughtful conversation explores the inspiring journey of transformation, risk-taking, and leadership, and why it’s important for him to stay “hungry” and seek people who are “better” than him. 


The Disruption


In a world obsessed with beginnings, first jobs, first wins, and first titles, Sandeep reminds us that it’s the closing chapters that define us. After stepping down from AON, he chose to disrupt himself, not for applause or legacy. But, for the sheer joy of starting again.


In his transition to PeopleStrong, Sandeep sought not a pedestal, but a dugout. He wanted to be at a “younger” place surrounded by curiosity and the “nervous” energy of builders.  “I wanted to find a younger and hungry place, where I could see the excitement and yet feel the inadequacies and feel nervous,,” he shares. “To be a management trainee in spirit.” 


The Playing 11 Philosophy


Sandeep’s leadership ethos is steeped in the spirit of sport. Not the lone star athlete, but the “playing 11,” a team where every player matters, every contribution counts, and the scoreboard reflects collective effort. “It’s never me, but we who make it,” he says.
 

There’s a quiet rebellion in the way Sandeep approaches leadership. “As a leader, you have the privilege to ask the most stupid questions and yet people will call you intelligent,”  laughs Sandeep. 

 

Sandeep believes in staying close to the smartest people in the room, not to outshine them, but to learn from them. “You have to believe they’re better than you,” he says. “They’re in the team because they’re the best at what they do.”


That humility paired with a fierce belief in the power of teams is what makes his leadership magnetic. 


Data, Empathy, and the New Mandate for CHROs


In today’s tech-first era, the role of the CHRO is undergoing a seismic shift. It’s no longer just about policies and processes. It’s about people and possibilities. “Data gives you authority,” Sandeep notes. “If you have the data and you’re making decisions, nobody questions you.” But data alone isn’t enough. The real magic lies in combining data with empathy.


AI and multi-agent systems are reshaping the employee experience not by replacing humans, but by amplifying them. “AI is here to simplify our work life,” he says. “To make things easier, yet deeply personalised.”


Culture as a Catalyst for Growth


Sandeep believes that people will do more if they feel good at work. It’s a deceptively simple idea, but one that requires intentional design. “As People Officers, we need to empower people. Set them free,” he says.


Freedom, in this context, isn’t chaos. It’s clarity. It’s the freedom to evolve, to experiment, and to express. It’s the kind of culture where asking “How are you?” isn’t a formality; it’s a commitment. “Care to listen,” he urges. “And take action on what you hear.”


Transforming culture means indexing it on employee centricity. It means creating environments where the joy of creation is palpable, where common purpose makes you a better version of yourself. 


AI as a Mirror to Humanity


Sandeep says artificial intelligence (AI) at the ground level has always been there. AI should be looked at as a mirror and not a threat. AI is for making room for more empathy and collaboration. “AI is here to deliver the humanness,” he says. “To accentuate the human in human capital.”


He says AI gives more power to HR professionals to connect to business and employees. “Compassion is about knowing who you are,” Sandeep reflects. And AI, when designed with intention, can help us get there. It can help us be the best version of ourselves, not just at work, but in life.


Closing with Grace, Beginning with Fire


Sandeep’s story isn’t just about career transitions. It’s about personal transformation. It’s about choosing discomfort over complacency, curiosity over certainty, and collaboration over control.


“You’re more often known for how you close than how you began,” he says. And in closing his chapter at AON, he didn’t just walk away. He walked forward with grace, with gratitude, and with a fire to build again.
