From consumption to impact: How GenAI is redefining capability building

GenAI is shifting the value of learning from knowledge consumption to a capability that drives business outcomes.

For decades, organisations tried to solve capability gaps with content - more courses, training hours, and platforms. But with Generative AI in the workplace, the focus has been redefined - capability building is no longer just about what people learned, but what changed because they learned.


Learning is no longer about content delivery; it is about capacity building - this was the persistent echo at the recent People Matters x Tekstac exclusive tech and AI leadership roundtable on “From Training to Transformation: Redefining Capability-Building in the era of Gen AI” at the Hyatt Centric, Bangalore.


Leaders admitted that the traditional learning model isn’t enough. Today, organisations need a workforce that can apply skills at the speed of business, not just consume them. GenAI has forced this reckoning. It not only amplifies capability but also exposes gaps. And L&D must operationalise it. This shift can only come with a mindset change.



From learning to doing: the new mandate for capability building


The skills that matter now are not static but elastic. Learning can no longer be designed around predictability. Traditionally, organisations would measure learning through completion rates, training hours and content consumption. But in today’s AI-enabled environment, learning without application does not create value.


 “It’s unlearn, learn and relearn,” reflected an L&D leader, describing how even as organisations invest in GenAI use cases, the landscape is a continual shift. 


GenAI is not replacing talent, but rather making it replaceable if learning stagnates. Leaders are realising that what they need is not a workforce trained on GenAI, but one comfortable with constant reinvention. In this context, learning agility, not just expertise, becomes a competitive advantage. 



L&D’s role has shifted to strategic 


The roundtable echoed a shared realisation: capability is now a business outcome, not an HR metric. Leaders discussed how L&D has moved from taking training requests to shaping strategic decisions, advising business units on workforce planning, client-readiness and skill investments. This shift, transforming L&D into an enterprise-level capability function, has a revenue impact. 


Tekstac has discovered that although only 1 in 10 organisations today have the foundational elements of a skills-first model, such as defined skills, competency mapping, and AI-powered training paths, most are already actively moving toward it.


The capability platforms are evolving from Learning Management Systems to skill intelligence systems that give:

  • Real-time skill inventory

  • Proficiency heatmaps

  • Skill-to-role fitment

  • Data-driven internal mobility paths

Organisations can no longer depend on assumptions; they seek data-backed knowledge of their skill inventory, workforce readiness and talent mobility. 



GenAI has changed who teaches and who learns


The impactful realisation of the discussion was that it was the adoption of GenAI in the workplace that amplified the role of learning. AI is not the replacement of talent, but the amplifier. 


The following real-time examples across organisations were shared:

  • Data engineers are producing better quality code because GenAI augments their thinking.

  • Recruiters are using AI to evaluate the suitability of resumes.

  • Learning teams using AI to speed content creation, freeing time for strategic work.

Leaders shared that freshers and early-career employees are adopting GenAI faster than senior talent. While younger employees harbour AI fluency, the older generation brings contextual wisdom, creating an interesting segment of what leaders referred to a “reverse mentoring”. Thus, GenAI is not only transforming learning but also restructuring power structures within organisations. This has cross-pollinated learning, rather than it being top-down.



Personalisation requires empathy, not automation


While AI-driven personalisation sounds promising on paper, organisations have also discovered that context matters more than automation. 


An organisation that piloted a GenAI-based assessment for front-line staff shared that employees struggled with language complexity, accents and digital fluency. 


Personalisation, thus, requires calibration and must not be limited to technology. It needs empathy. Learning must meet employees where they are, not where technology expects them to be. It should be adaptive, taking into account language, device access, education level and digital dexterity.


This is where the role of L&D leaders is critical - Leaders must understand what’s happening in the minds of their teams. Here, human capability becomes increasingly valuable, leaving transactional automation work to AI. 



The organisations that will win are the ones that make learning perform.


The final revelation of the discussion centred on the collective understanding that GenAI will not replace learning teams. But learning teams that do not adopt GenAI will be left behind.


Capability is becoming the currency of competitiveness. Learning is no longer an event. It is a growth operating system. And in this new era, the measure of learning would be defined by: Not what people know, but what they can do.

The leaders agreed that organisations need to move from training people on skills to enabling people to apply skills.
